How do I build a stronger leadership team

You've asked this question before, probably more than once. Usually after a week where too much landed on your desk, or after watching a senior hire who looked brilliant on paper struggle to actually lead.

The instinct is to look outward. Hire better. Train harder. Bring in an away day, a framework, a course. Something that installs the missing capability from the outside in.

Most of that doesn't work, and it's worth understanding why before spending any more money or time on it.

Why hiring doesn't solve this

A stronger leadership team is rarely a hiring problem. The people you have are usually capable — trusted, technically excellent, well-regarded by clients and peers. What's missing isn't talent. It's a shared way of operating: the same standards, the same language for accountability, the same understanding of what gets decided at which level.

Without that shared framework, even a room full of strong individuals behaves like a collection of separate playbooks rather than a team. Each senior person defaults to their own version of good leadership. The inconsistency that creates isn't a personality problem. It's structural.

Why training days don't hold

A single workshop, an inspirational speaker, a day away from the office — these can shift energy for a week or two. They rarely shift behaviour, because behaviour change happens at the level of identity and habit, not information. Most leadership training installs a new app. It doesn't touch the operating system underneath.

What actually builds a stronger team

The senior teams that genuinely strengthen do three things differently.

They build a shared operating language — a common way of naming what's happening, so "we're below the line on this" or "that decision should have stayed at your level" means the same thing to everyone in the room, not just to you.

They establish decision-making authority explicitly. Not implied, not assumed — stated. What can this person decide without checking upward? What genuinely needs to come to me? Most agencies have never actually answered this, which is why everything still travels up by default.

They develop the team collectively, not individually. A leadership team that grows through five separate, disconnected coaching relationships doesn't become a team — it becomes five people who've each had a good conversation. The shift compounds when the whole senior layer is building the same capability, in the same language, at the same time.
